Progress on Newcomers Achievement Program

I have been curating the Newcomers Achievement program and filled in their details on tracking retention tables too. I also try making time to greet newcomers on introduceyourself tag and other tags like newbie and other possible tag that newcomers might use on their first post in Steemit.

I have suggested to all my team members in Steem Greeters Team to tracking and log in all the data needed in the table below.
This is a weekly centralized table where all of the team members will key in and tracking the activities of the previous newcomers in week 1 and recent signup newcomers in week 2.
Each new table will be used for the next week but still retain the data from the previous week's table for the ease of tracking the activities of the newcomers.
This centralized table for every week also making the task for tracking easier as each of us knows which newcomers already being track and which still not yet in the table because this table can be edit and access by all the team members.

Newcomers Achievement Program Week 1&2 Tracking Tables

Challenges on the program:

  1. Problem: Some of the newcomers still don't know how to post their tasks in the Newcomers Community.
    Solution: I have added another step by step on How to Post to Newcomers Community in Achievement 1 post.

  2. Problem :
    Newcomers confuse by the tasks from all 3 different versions by each mentor and this brings confusion to mentors too as they are not familiar with another mentor tasks and sometimes the other mentors have some difficulties in their real-life such as problem in internet connections or too busy with real-life obligations and have no more allocated time to checking, curating and mentoring and tracking the newcomers under their program in steemit.
    Solution :
    We suggested that all the mentors use the same Achievement Tasks so whenever they are unable to do their job in steemit, other mentors can help cover their tasks on behalf of them as every mentor familiar with the same tasks for every achievement.

  3. Problem:
    Mentors have not enough time allocated for tracking and log in the data necessary for tracking in the tables that I have prepared for everyone in the google sheet. They said its laborious work and we should be compensated accordingly for the work done.
    Solution :
    I suggested all the mentors to key in the data on the spot into the weekly centralized tables I mentioned above after they posted their greeting message on Achievement 1.
    We will do the same table for newcomers that not yet get into the Newcomers Achievement Program.
    We will try to negotiate with The Steemit Team if they can compensate us through upvote on our daily tasks report, or any other rewards that we will be keen to follow on their announcement on Country Representative and Recruitment and Retention Reward system that they have announced here. Recruiting more Steem POD members to help also works. Currently @yohan2on @rishabh9946 and me are full time working on Steemit, sometimes @kiwiscanfly and @mariita52 helping with curation when they're free from their full time job or when they have no problem with internet connection. @cmp2020 no longer working with us in the team as he is too busy preparing for his college that going to start soon.

  4. Problem:
    Curators that have access to posting key of steemcurator03 not yet come into consensus on how to use the voting power in efficient manner.
    For examples, the curator 1 upvote every tasks in the achievements with 100% voting power, and this left less voting power for other curator 2, curator 3 to upvote other achievements by newcomers under their care. If the voting power get into 80% we all will have to wait about 18 hours for the voting power to get into 100 full voting power and to start voting again. This will lead to delay in curation work for some of us that suppose to curate on our timezone slot.
    Solution:
    I suggested that we give 45-70% upvote to Achievement 1 based on their post quality and how many informations they comfortable on sharing with us, most importantly they verify themselves with photo of themselves holding a paper written on their steemit account name and recent date.
    For the next achievements 35-50% depends on the quality and presentation and if all the points require in the task being fullfilled.
    I hope all the curators get this suggestion and start working on this voting percentage. I have announce this on discord server that we all are in but seems like the message not going through and I hope through this post there will be changes made on voting pattern. Language barrier might be another factor that might lead to not so effective communication among us as some of the team members using google translate to communicate with us. I hope in the next recruitment, the STEEM POD members should understand simple English even without using google translate. Or they should be proactive to ask and engage and actively discuss if they are not clear about anything, because now most just being silent and not working on the same page as teamwork should be doing.

I have no more time resource to allocate for this program as the tasks in Newcomers Program already making me overwhelm and we might discontinue this program if we don't have enough resource and time for it.

Suggestions based on the program's challenges and experiences running the program:

Recruiters should consists of online and real life/local recruiters.

Local recruiters do some meet up and in person recruits then introduce the newcomers to Newcomers Achievement Program, thediarygame ,theshoppinggame ,thelucky10s ,musicforsteem if they're into music.

Then online recruiters can simply going through introduceyourself , newbie tags or any other tags that newcomers might use, especially those from APPICS is a great way to start for online recruiters. They do the same, introduce Newcomers Achievement Program thediarygame theshoppinggame thelucky10s musicforsteem if they're into music.

Does any of our developers in steem knows how to create an automatic spammy message like the one APPICS has on comment section of every newcomers post that use certain tags on their post on Steemit?
We can put this to good use, such as promoting thediarygame and Newcomers Achievement Program and other contests such as musicforsteem

Then for the next phase Retention they should tracking and record the newcomers into the tables below from my post on Achievement Task Resources and Materials

Retention Team

There should be a team solely for Retention. This team will curate and mentoring the newcomers that being recruit by the online/offline recruiters through Newcomers Achievement System and their other post.
Based on our performance so far, if the steemian is full time dedicated to steemit works, they can cover 50 Newcomers/person at one time if their job is only curating and guiding the newcomers throughout the program and other activities by the communities in steemit.

I think through the implementation of Country Representatives will solve this.

Steem Greeters Team Progress

I have finish preparing all the tasks for Newcomers Achievement Program with all the resources and materials for tracking into 1 post and pinned it on Newcomers Community for future Country Representative recruiters or retention team to refer to. Newcomers Achievement Program

This week we will start coordinating the works in curating efficiently, tracking the newcomers into the centralized weekly tracking tables, and improve communication between team members.

Hi@cryptokannon that is much work you Steem Greeters do and seeing the problems and proposed solutions I really hope it will make your life easier. it is a shame that the people do not have a type of payment then people would feel obliged to do what they should do but to do it on volunteer basis this is a different subject. Hello @cryptokannon, thanks for the note you left in the publication of my report. I will direct newcomers to this achievement post and post in Spanish. Regarding the Google table, I do not do it because I think it is a lot of work. In my case, I have not done it because it is very difficult from my phone, and I do not know how to do it. Speaking of compensation, during the month I only made 12 posts receiving only 4 votes in favor of @steemcurator3 and I don't know if the vote offered as a reward for my work in my last post proceeds. Hi @mariita52 thank you for the clarification. Yes I know its a lot of work to track and log in their data into the google sheet, and we only get the 7$ per week for that from steemcurator03 and if we submit weekly report around 50$ if steemcurator01 give full upvote for every report, but I see not all the time too. rishabh99946 also only works in steemit with phone and I don't know how he can do all the tracking and report from his phone only. I gave more votes to yohan2on and rishabh99946 because they help cover the work of yours and cmp2020 on tracking in the tables. Also, I only give votes to the team member when the voting power is 100% but sometimes the voting power is not 100% every day, so I cannot vote for team members every day, and if the voting powers goes to 100 I give upvote priority to yohan2on and rishabh as they do most of the works. I do lot of works too, but steemit often vote my report with 100 so I don't mind much if I cannot get myself upvote from 03.
